A traditional SEO agency is hired to rank a URL on a page of results. A GEO agency, the thing most buyers now type as “AI SEO agency”, is hired to get your name inside the sentence an assistant writes when a buyer asks who to pick. The two share a technical foundation and diverge on everything above it: the crawler they worry about, the competitor set, the baseline, the deliverables, and what a good month looks like.
The most useful fact we can put in front of this comparison is a measurement rather than an opinion. Across the 100 audits in our published dataset (April to July 2026, the report), organic performance and presence in AI answers did not correlate: 93% of brands were known to the engines by name and described accurately, and only 4.5% of category answers named them. Brands with healthy traffic and no AI presence were common, and so was the reverse. If the two channels were the same channel, that gap could not exist.

what a GEO agency does that an SEO agency does not
It measures the answer, not a proxy for it. There is no rank tracker for “does Claude mention us when someone asks who to hire”. A GEO agency builds a panel of the sentences your buyers actually type, runs it live through the engines (ours runs six: ChatGPT, Claude, Gemini, Perplexity, Grok and DeepSeek), stores every answer verbatim with its sources, and re-runs the same panel on a schedule. That panel is the baseline and the KPI. If an agency cannot show you the panel it would run you on, it is not measuring anything.
It works the entity layer. An SEO audit does not fail a site for being unverifiable as a company. A model does: with nothing to confirm you are a specific organisation, it hedges or names someone it can confirm. In our dataset close to 100% of audited sites had no entity anchor (no Wikidata, Wikipedia or consistent Crunchbase record), 94% had no JSON-LD and 89% published anonymous content (n = 100, April to July 2026). That work, identifiers that agree across the open web and named humans behind the claims, has no line in a classic SEO scope.
It targets the sources the engines read, not the results page. Engines compose answers from a handful of directories, roundups, comparison pages and communities per category. A GEO agency logs which ones were cited in your answers and works to get you into them. The overlap with link building is real; the target list is different, and it is chosen by reading the citations rather than by domain authority.
what a traditional SEO agency still does better
Depth. Long, comprehensive pages still win rankings, and a good SEO agency has a decade of process for producing them, for earning links to them, and for reporting on them with instruments everyone trusts. A GEO agency that dismisses this is making a mistake, because many of the sources engines cite are themselves ranked pages. Ranking is one of the routes into the citation pool, which is why we run classic SEO inside the loop rather than beside it.
Stability. Rankings move in weeks and hold for months. AI answers move in days and can flip back; the Manimama case on this site shows a rollback inside the run series (the case, dated runs from 22 June 2026). An SEO scoreboard is easier to plan a quarter around.
when a traditional SEO agency is the right hire
- Your buyers compare options themselves. If they open a results page and read three documents before deciding, you need to be one of those documents, and depth wins there.
- Nobody in your category asks an assistant yet. The audit will show this in your own numbers: if the category prompts return generic advice and no vendors, the shelf does not exist yet and GEO spend is early.
- You already have the entity layer. A brand with a Wikipedia article, consistent records everywhere and named experts on every page is rare in our dataset, but if that is you, an SEO agency with a GEO checklist may be enough.
when a GEO agency is the right hire
- Buyers arrive holding a shortlist. The shortlist was written by a model reading sources you are not in. This is the case that has grown fastest in our own client work, and no ranking fixes it.
- The engines describe you wrongly, or warn about you. Name collisions, a domain with a previous life, a licence that exists only as an image while the complaint threads are plain text. An SEO agency does not have a workflow for this; it is the core of ours.
- The site fails a crawler check. Half of the audited sites (50%, n = 100) were unreadable to AI crawlers through client-side rendering, blocks or 403s. One site scored 100/100 for SEO in Lighthouse while GPTBot received a 1,133-byte empty shell from the same URL. An SEO agency will tell you the site is fine, and by its instruments it is.
do you need both?
Usually you need both scoreboards and one team. Running two agencies on one site produces two backlogs that contradict each other on rendering, canonicals and content priorities. The practical setup is a single loop where the technical layer is shared, the content is written to rank and to be quoted, and the reporting shows rankings in Google next to recall and citations in the engines. That is how our retainer is structured, and it is also why the first thing we do is a measurement rather than a proposal.
If your current SEO agency wants to add GEO, ask it the five questions in how to choose a GEO agency: which prompts, which engines, how often, what is the last delta it reported, and what happens if the numbers do not move. Those answers separate agencies doing measurement from agencies doing vocabulary. Whether it should be an agency at all is a separate question, answered honestly in agency, tool or do it yourself.

SEO agency pricing is quoted after a call and varies too much to summarise usefully. GEO agency pricing is mostly not published at all: in our ten-agency review, one of ten discloses a number (best GEO agencies in 2026, measurements dated 1 August 2026).
